Gestuurde autonomieOntwerp eerst de uitzondering
1 november 2026 · Erlend Hollebosch
In zo’n situatie is automatiseren overzichtelijk.
Leg drie afspraken vast
Maak terugkerende uitzonderingen zichtbaar
Governed autonomyDesign the exception first

An AI workflow proves its quality when the standard route no longer fits.
The standard route tells half the story
An application is complete, the data agrees and the outcome falls within policy. Automation is straightforward in that situation. The design challenge begins when information is missing, interests conflict or a decision exceeds the agreed boundaries.
An exception is a workflow
Imagine an agent preparing a customer case when two systems disagree. Stopping is sensible. But who takes over? What information does that person receive? How does the case return to the normal flow after a decision? Without those agreements, AI moves work into another queue.
Make three agreements
Decide when the agent must stop, who can decide and when the work should be able to continue. Give the owner context: the original request, the information used, the uncertainty and the steps already completed. A notification without decision context is not a complete handoff.
Learn from recurring exceptions
Track how often the same deviation occurs, how long it waits and how much rework follows. A recurring pattern may reveal unclear rules, missing data or a process that needs redesign. Greater autonomy is one possible response; a better operating agreement may be more useful.
The leadership question
Can the accountable person resolve the exception, or only escalate it? Design the exception route as carefully as the standard route. It reveals whether human accountability and agent execution actually fit together.

Value creationTime saved needs a next decision

Capacity becomes value when you decide what to do with it.
From minutes to a business outcome
A team reports that AI saves hours every week. That is useful evidence, but it is not a complete value proposition. The next question is what happens to that capacity: handling more requests, clearing a backlog, improving quality or reducing external support.
Give the capacity a destination
Consider a service team that prepares cases faster. If approval still waits elsewhere, overall cycle time may barely change. If the team deliberately uses the time for difficult cases, a different improvement may emerge. The destination of released capacity belongs in the use-case design.
Agree what to measure
Establish a baseline for volume, cycle time, quality and human effort. Choose the outcome you intend to change. Include checks, exceptions and rework. A minute saved in preparation may coincide with another minute spent verifying the result.
Connect ownership to the outcome
The technical owner can improve the application. The process owner needs authority over work allocation, capacity and priorities. Without that connection, the business case remains suspended between a local time measurement and an outcome nobody can make the decisions to deliver.
A useful starting question
What specific decision will we make if this time becomes available? Without an answer, the value hypothesis is incomplete. Design the application and the use of capacity together, then examine what happens to the complete workflow.
Enterprise coherenceJe AI-pilot werkt. Waarom verandert de organisatie niet?
28 oktober 2026 · Erlend Hollebosch
Is duidelijk welke informatie betrouwbaar is?
Enterprise coherenceYour AI pilot works. Why is the organization not changing?
28 October 2026 · Erlend Hollebosch
A faster task is not yet a better process
An AI pilot can be convincing. Employees find information faster, documents are processed automatically and a task that once took an hour takes minutes. Yet customers notice little difference. Decisions still wait. Approvals pass through the same layers. Management sees local progress but struggles to identify the organizational result.
This touches a subject that has long fascinated me: organizational fragmentation. My experience in project management, PMO leadership and business transformation has drawn my attention to what happens between the parts. Where do priorities diverge? Where does work wait? Where is ownership of the outcome missing?
Illustrative example. Consider AI handling customer enquiries. It summarizes a case and proposes an answer. But information from another department is missing, definitions differ and an exception needs a manager’s approval. One step is faster. The waiting between steps remains.
Fragmentation often starts with reasonable choices
Departments specialize. Teams select tools for their own work. Systems remain separate after acquisitions. New risks introduce additional controls. Strategic initiatives each acquire their own structure and schedule.
Each decision may be defensible. Together they can create an organization that needs more coordination to accomplish simple things. People compensate through meetings, spreadsheets and escalation. AI enters a system already struggling to function as a whole.
AI amplifies the system it enters
AI can create value in a fragmented organization. An employee can prepare better or analyse faster. The challenge grows when applications cross departments, systems and decision boundaries.
Do teams share definitions of customer, risk and outcome? Is reliable information identifiable? Who may act, who handles exceptions and who evaluates the entire workflow?
Sustained organizational value from AI requires sufficient alignment between goals, processes, information, technology and decision-making. That is what Enterprise Coherence means to me.
Coherence requires purposeful alignment
A coherent organization need not work identically everywhere. Differences between countries, customers and risk profiles may be necessary. The question is which parts must connect to produce a shared outcome.
More central control is not automatically the answer. Sometimes fewer approvals, clearer boundaries and responsibility in the right place are needed.
Start with one important workflow
Making the entire organization coherent first is an impractical starting point. I would start with one workflow important enough to deserve executive attention: resolving a customer problem, an insurance claim or an IT incident.
Examine five things: the measurable outcome; where work waits or returns; decision rights; the information required; and the appropriate role for AI. Some problems primarily need simpler processes or clearer responsibilities.
Process improvement, coherence and AI can then develop together.
Measure what happens to the whole
Look beyond local time savings to total cycle time, handoffs, rework, exceptions and quality. Time saved in one team may generate extra checking elsewhere. Compare the entire workflow with a baseline established in advance.
Management’s responsibility
Applying AI across departments requires direction on shared priorities, ownership and decisions. Technology teams cannot resolve conflicting business objectives by themselves.
Who is accountable for the whole outcome? Which local optimization obstructs it? Which control can be removed when a better safeguard becomes available? These choices help determine the value technology can deliver.
My starting point
I am fascinated by how organizations with capable people, extensive knowledge and substantial investment can become increasingly difficult to move. Enterprise Coherence provides a way to investigate where alignment is missing.
My starting point is one concrete question: what must connect better in this organization for an important workflow to perform demonstrably better?
The answer reveals where AI can add value and which executive decisions are needed.
Enterprise coherenceVotre pilote IA fonctionne. Pourquoi l’organisation ne change-t-elle pas ?
28 octobre 2026 · Erlend Hollebosch
Process reinvention
Reduce friction before you accelerate

Most AI business cases measure the time a task takes. But in most processes, the task itself is a small part of the cycle time. The rest is waiting: for information, for an approval, for the next team.
Before you add agents, measure four things for one process: how long a decision takes, how often a case changes hands, which share of the cycle time is pure waiting, and how much work is done twice.
Those numbers show where the value really sits. Remove a handoff, give one person ownership of the whole flow, make an approval proportional to the risk. Often that alone shortens the cycle time noticeably, before any AI is involved.
Then add agents to a process that is ready for speed. That is the difference between automating the old process and designing a better one.
