McKinsey, The state of AI in 2026Coherence decides what AI amplifies
Research on organisational change and AI value, interpreted through the coherence perspective, with an illustrative process simulation.
A faster task is not automatically a better enterprise
Enterprise coherence is the ability to make the organisation’s choices reinforce one another. Strategy, governance, decision rights, structures, operations, transformation, technology and learning need to support the same direction. The relationships between them determine how the enterprise can move.
AI can improve a task while the wider workflow still waits for information, approval or a handoff. An agent may produce a proposal in seconds and still depend on a decision that takes days. My central question is how a local gain travels through the organisation and becomes a better outcome for the enterprise.
AI and organisational redesign belong in the same effort. Start with a meaningful workflow, examine the decisions and dependencies around it, and develop technology, roles, processes and feedback together. Coherence grows through that work; it is not a requirement to finish redesigning the whole enterprise before learning with AI.
This is the proposition developed in my manuscript. The research I draw on supports parts of the reasoning; it does not establish that my coherence model causes enterprise-level AI value.
Research foundations
Research on enterprise design informs this perspective: reliable shared operations, reusable digital capabilities and clear accountability. The coherence argument presented here is my own synthesis.
I draw on those foundations to explore a broader question: how do strategic choices, governance, decision rights, change capacity and learning reinforce one another as the enterprise evolves? That is the coherence perspective I develop in The Coherent Enterprise and apply here to AI.

What research shows about organisational change and AI value
AI adoption is almost universal, yet financial impact remains rare. The organizations that do capture value have one thing in common: they change how the enterprise works, not only which tools it uses.

Mon regard : l’IA amplifie le système dans lequel elle s’insère. J’examine comment stratégie, décisions, processus, données, gouvernance et apprentissage se renforcent ou se freinent, et où ces interactions limitent la valeur pour l’entreprise.
